Inventory Accuracy Is a Trust Problem, Not a Software Problem

Stock figures lose their value the moment staff stop believing them. Keeping that trust is mostly about traceability, not features.

Every inventory system starts accurate. The interesting question is what happens six months later.

The usual failure is not dramatic. A count comes back short. Someone adjusts the figure to match. Nobody records why. It happens again. Within a year, the number on screen is treated as a suggestion, a parallel register appears in a notebook, and the software has become overhead instead of infrastructure.

The root cause is almost never a missing feature. It is that the system could not explain itself.

Treat stock as a ledger, not a number

The single most important design decision is to stop storing stock as an editable balance and start storing it as the sum of immutable movements.

Every receipt, sale, transfer, and adjustment is a row that is never edited or deleted. The current quantity is derived, not stored. This means any figure can be traced back through the exact events that produced it.

When someone asks "why does this say 40?", the system can answer. That answer is what preserves trust.

Make adjustments require a reason

An adjustment without a reason code is data loss. Damage, theft, counting error, and supplier shortfall are different problems with different fixes, and only the person making the adjustment knows which it was.

Forcing a reason at entry costs a few seconds and turns discrepancies into something you can analyse. After a few months the pattern usually points at one product, one location, or one process step.

Count continuously, not annually

A full annual stocktake is disruptive and finds problems long after they happened. Cycle counting — a small subset of items checked regularly, weighted toward high-value and fast-moving stock — finds discrepancies while the cause is still traceable.

This only works if counting is quick to record, which in practice means a mobile screen built for the task rather than a desktop form.

Base reorder levels on consumption

Fixed reorder points are set once and quietly go stale. Reorder alerts derived from actual consumption rate and supplier lead time adapt as demand changes, and produce far fewer false alarms — which matters, because alerts people ignore are worse than no alerts.

Accept that accuracy has a cost

Perfect accuracy is not the goal; useful accuracy is. Decide which items justify batch tracking or serial numbers and which do not. Applying maximum rigour to every low-value consumable makes the system tedious, and tedious systems get bypassed.
